The More You Push Teamwork, the Less You Get It. Here’s Why.

A few weeks ago, I watched a leadership team try to “fix” their collaboration problem.

They booked more meetings.

Added new tools.

Set tighter deadlines.

And guess what happened?

The team stopped talking.

Not out of rebellion — out of protection.

Their brains went into what I call defensive efficiency:

Do my job, say less, stay safe.

It’s a pattern I’ve seen in every industry, from healthcare to tech.

We think more structure will bring more teamwork, but the brain doesn’t work that way.

When people feel controlled, their autonomy drops — and so does creativity.

The harder you push for collaboration, the more resistance you quietly create.

Here’s what neuroscience shows: your brain’s motivation system is wired for three things above all else —

  • Autonomy: “I have choice.”
  • Mastery: “I’m growing.”
  • Purpose: “This matters.”

Take those away, and people comply… but they don’t contribute.

So, what actually builds real collaboration?

Not more meetings — more meaning.

Here’s what works:

1️⃣ Clarify the why. Anchor every project to something that matters.

2️⃣ Give people control. Let them design the how.

3️⃣ Celebrate contribution, not consensus.

When people feel seen, trusted, and part of something bigger, oxytocin rises.

The brain shifts from defend to connect.

That’s when collaboration stops being effort — and starts being instinct.

If your team’s been working harder but connecting less, you’re not alone.

It’s often not a “people problem.”

It’s a pattern problem.
